Shift rotation

A pattern that moves staff through different shift times on a repeating cycle, rather than fixing each person to one time of day.

Shift rotation is a pattern that moves people through different shift times on a repeating cycle: a week of earlies, then a week of lates, then nights, then round again. It exists because the unpopular shifts have to be covered by somebody, and rotation shares them out instead of concentrating them on whoever is least able to refuse.

The common patterns

Most rotations are a variation on a few shapes. Forward rotation moves earlies to lates to nights, following the body clock and generally tolerated best. Backward rotation runs the other way and is harder on sleep. Fixed-with-relief keeps most people on a steady time and rotates only a small relief group. The right choice depends less on theory than on whether your team can plan a life around it.

  • Forward rotation, moving later through the cycle
  • Backward rotation, moving earlier, which is harder to recover from
  • Fixed shifts with a rotating relief group
  • Fast rotation over a few days, or slow rotation over several weeks

What makes a rotation work

Predictability, mostly. A rotation whose pattern is published far ahead lets people book childcare, classes and appointments around it, and that is what turns an unpopular pattern into an acceptable one. A rotation that is technically fair but only visible two weeks out delivers the fairness and none of the benefit, because nobody can use it to plan.

A fair rotation nobody can see far enough ahead to plan around is not experienced as fair.

Common questions

Is forward or backward rotation better?+
Forward rotation, moving progressively later, is generally easier to adapt to because it works with the body clock rather than against it. Backward rotation compresses recovery time between cycles and tends to produce more fatigue complaints.
